Your Culture Doesn’t Eat Anything for Breakfast

The saying, “Culture eats strategy for breakfast,” attributed to Peter Drucker, suggests culture is your top priority. 

You know culture is important to cultivate, but where should it rank among your priorities in leading your organization and strengthening its purpose and direction? 

I love taking on popular nonsense, and this one needs addressing. 

Culture doesn’t eat breakfast, and it certainly doesn’t eat strategy.

Culture and Strategy are peers alongside Leadership, and you need all three working together to succeed.

These factors are interdependent and create a framework that supports growth, resilience, and competitive advantage. 

Leadership is the driving force behind an organization’s mission and objectives. It influences the strategic direction, sets the tone for culture, and motivates employees to perform at their best.

Apple’s Steve Jobs’ clear vision was critical in driving innovation and maintaining a competitive edge.

At Wells Fargo, the creation of fake customer accounts by employees was a direct result of toxic leadership behavior that prioritized sales targets over ethical behavior, leading to widespread dissatisfaction and demotivation.

Uber experienced high turnover rates and public scandals, which highlighted a failure to address workplace harassment and discrimination.

Culture embodies the values, norms, and practices that dictate how employees interact and work together. A positive culture fosters engagement, loyalty, and productivity, ensuring the collaborative pursuit of strategic goals.

Google’s emphasis on innovation and employee well-being has enabled it to attract top talent, drive continuous innovation, and maintain high employee satisfaction.

Enron collapsed from a culture of secrecy and poor internal communication, where unethical practices were hidden from employees and stakeholders.

Blockbuster’s resistance to change and innovation prevented it from adapting to the digital streaming revolution, resulting in its downfall.

The strategy involves setting the organization’s purpose and direction and inspiring plans to achieve them so you can navigate the competitive landscape and adapt to market changes.

Amazon’s strategic focus on customer obsession, operational efficiency, and innovation has allowed it to expand rapidly and dominate various markets.

Toys “R” Us failed to address the rise of e-commerce and changing consumer preferences.

Xerox invested heavily in its PARC research center without effectively commercializing the innovations, which led to missed opportunities in the technology market.

Each element—leadership, culture, and strategy—plays a unique and essential role in an organization’s success. The absence of any one of these factors can lead to specific challenges, even if the other two elements are strong. Recognizing these indicators can help organizations identify and address their weaknesses, ensuring a more balanced and effective approach to achieving their goals.

Here’s how you can identify when one of these elements is missing.

Stagnation indicates inadequate leadership. Employees may feel directionless despite having a supportive culture and clear strategies. There is no one to inspire them toward achieving strategic goals, and no one makes bold decisions, resulting in missed opportunities.

Low Morale and High Turnover suggest you need to strengthen your culture. Even with strong leadership and a clear strategy, a toxic or weak culture can lead to employee dissatisfaction and disengagement. People will vote with their feet, and those who remain struggle with execution and performance.

A lack of focus and direction indicates that strategy is missing. Despite having inspiring leaders and a positive culture, the organization may struggle with setting and achieving long-term goals, resulting in drift, confusion, and waste.

Here’s what happens when you have all three working together. 

  • Alignment: Leadership ensures that the strategy supports the organization’s vision and that the culture advances strategic initiatives.
  • Execution: Culture drives how strategy is executed. A positive culture promotes collaboration, innovation, and commitment, which are vital for successful strategy implementation.
  • Sustainable Growth: Leadership and culture together ensure that strategic initiatives are sustainable over the long term, adapting to changes and overcoming challenges effectively.

An organization needs strong leadership to set a vision and inspire action, a positive culture to create a supportive and engaging work environment, and a clear strategy to provide direction and prioritize efforts. The absence of any one of these elements weakens the whole structure, making it difficult to achieve and sustain success. The interplay among leadership, culture, and strategy creates a synergistic effect that drives performance and ensures long-term viability.

5 leadership lessons dogs teach us

We rescued Daisy, our German Shepherd, three and a half years ago.

She found us on the internet at the same time we found her :0)

Daisy positions herself to monitor what’s most important: Nicole’s safety.

During our hikes in the woods, Daisy scans dangerous areas for signs of trouble.

When she’s on one of her five (yes, five) daily walks, Daisy inspects threats and opportunities and ignores less relevant data. Squirrels are her security kryptonite.

She applies her signature at the most important places.

When chasing her orange ball, Daisy maintains a single-minded devotion, crashing through obstacles to reach her goal. 

1. Set your priorities so that you focus time and energy on what’s most important and avoid squirrel distractions.

2. Scan your surroundings by talking with people, professional study, and reading a national and a local newspaper so that you avoid breathing your own exhaust.

3. Watch for indicators on your top three threats and opportunities so that you can manage risk and seize profitable opportunities.

4. Put your signature on decisions so that everyone knows that the most important moves have your buy-in.

5. Keep your eyes on the prize, avoid self-editing and listening to unsolicited advice, and get the support you need to succeed so that you can look back on it all and say, “I gave it my best shot.”

Business Lessons from the Texas Power Freeze

Winterization is the technical term for preparing your home, car, business, or person for extreme cold weather.

My Norwegian friends tell me that there’s no such thing as bad weather, only bad clothing.

Winterization is a set of preventative actions you take so that your pipes don’t burst, your engine doesn’t seize, and you don’t get frostbite.

Corrective and adaptive actions are measures you take when these problems occur. 

You replace the pipes (corrective), repair the damage to your home (adaptive), replace the engine (corrective), or get surgery for a damaged limb (adaptive).

Preventative action is always less expensive than corrective or adaptive action.

Don’t be distracted by the blame-game as Texas politicians and energy officials point fingers. 

The failure to winterize facilities and ensure a reliable power baseload has resulted in a deadly and expensive nightmare for Texans.

You can’t control the weather, pandemics, or many other factors that affect your business.

You can control whether or not you invest in sensible preventative action.

Think of preventative actions in three categories:

Leadership: Investing in your people (and board of directors) so that they make good decisions and inspire people to contribute their best.

Culture: Strengthening your team’s operating system of values and expectations – improving how you work together and serve your customers. 

Strategy: Governing your organization’s purpose and direction and executing a solid game-plan to reach your goals.

Ten years ago, Texas had an energy freeze like it’s experiencing today. 

They failed to take preventative actions afterward.

What preventative actions will you take to protect your business?

Stop over communicating

Stop Over-Communicating

Overcommunicate is a terrible term, because it’s imprecise, confusing, and can lead to all sorts of goofy outcomes.

What, exactly, does overcommunicate mean: talk more, have more meetings, speculate out loud?

We have seen the outcomes of these kinds of practices. Some teams have tried cyber-micromanagement – keeping their people on an open video line all day.

Others have ramped up the frequency of meetings – many that have no clear agenda or outcomes.

We have seen the fear, anxiety, and confusion that comes from leaders speculating out loud, ruminating about internal deliberations, and providing fact-free timelines and promises.

Stop overcommunicating.

Start communicating clearly and building confidence that you’ve got the judgment to lead your team through the COVID crisis and into the recovery.

Here are some practical tips for doing that.

1. Set your cadence. Your rhythm of meetings and routines needs to be purposeful and predictable. These become your team’s handrails through the uncertainty as you cross the COVID-chasm below.

2.  Open channels. Make informal town-halls part of your cadence. Take questions from people during the session. Stick to the facts as you know them. Feel free to say, “I don’t know” and “We’re still discussing that and haven’t made a decision. I’m very interested in your ideas, too.” Make sure these are sessions where people feel safe to voice ideas, opinions, and concerns.

3. Get moving. Put together three-to-five simple scenario plans. What are the common elements? Once you identify those you can start moving forward. Identify the forks down the road and the information you need to know to decide which path to take.  

4. Keep everyone engaged. Let people know the what and the why as you get moving. Empower them to figure out how. This simple practice lowers the chaos, boosts confidence, and increases your command of the situation.

5. Watch, Listen and Learn. You’ve got two ears, two eyes, and one mouth. Watch and listen at least four times more than you speak. Ask questions and get people thinking and solving problems.
